Get the critical knowledge and capability out of single heads and into more than one, so the work does not stop if a person does.
For each critical knowledge or capability, plan how to distribute it: document it, cross-train someone, or both, and name who it goes to. Start with the highest-risk knowledge, what would hurt most and is held by only one person.
| Critical knowledge or capability | Held by | How to distribute (document / cross-train) | To whom |
|---|---|---|---|
Documenting and cross-training are complementary: one preserves the knowledge, the other keeps the capability live. Keep distributing as new specialization forms, because key-person risk rebuilds if you stop.
